    AI Overviews Ads: How Paid Search Changes When Google Answers First

    AI Overviews ads have crossed the line from experiment to infrastructure. Google first put Search and Shopping ads inside AI Overviews at Google Marketing Live 2025, then confirmed the placement would expand beyond the U.S. to select English-speaking markets by the end of that year. At GML 2026, it went further, unveiling Gemini-built ad formats designed for AI Mode, its fully conversational search surface. For B2B paid teams, the question is no longer whether the answer layer becomes ad inventory — it is how much of your account structure, creative, and measurement still holds up when Google answers first and sells second.

    What Google Is Actually Selling Now

    Strip away the keynote language and there are three distinct layers of new inventory, each with different implications for paid search strategy.

    1. Ads in AI Overviews (Live and Expanding)

    Standard Search, Shopping, and Performance Max campaigns are eligible to appear above, within, and below the AI-generated summary. There is no separate campaign type and no opt-in toggle: Google pulls eligible ads from your existing account when its models judge them relevant to the query and the answer. According to Search Engine Land's reporting on Google's Access event, the rollout extended beyond the U.S. to select English-speaking markets by the end of 2025 — so most B2B teams targeting North America and the UK are already competing in these auctions, whether they track it or not.

    2. Ads in AI Mode (In Testing)

    At Google Marketing Live 2026, Google announced two Gemini-built formats for AI Mode. Conversational Discovery ads assemble creative tailored to long, conversational queries — the model builds a product-specific answer to questions like "what are some low-maintenance ways to make my home smell amazing." Highlighted Answers insert a relevant sponsored entry directly inside an AI-generated recommendation list. Both carry a "Sponsored" label and — the genuinely new part — an independent AI explainer written by Gemini that sits alongside your creative: Google is inserting its own product assessment into your ad unit. The consumer pitch behind it: 75% of people report making faster, more confident decisions using AI Mode in Search.

    3. The Transaction Layer

    Around those formats, Google is rebuilding the plumbing: AI-powered Shopping ads where Gemini writes a custom explainer for your product; a Business Agent for Leads that puts a conversational brand agent inside the ad instead of a static form; and the Direct Offers pilot — live since January 2026 with brands like Chewy, Gap, and L'Oréal — which assembles tailored deals inside AI responses, now with promotion bundling, native checkout for Universal Commerce Protocol merchants, and a travel expansion. The eligibility foundation for all of it: AI Max for Search, AI Max for Shopping, and Performance Max.

    What AI Overviews Ads Do to Paid Performance: The 2026 Data

    The most useful dataset on what this does to performance comes from Seer Interactive's 2026 CTR update: 53 brands, 5.47 million tracked queries, 2.43 billion organic impressions, and 296.9 million paid impressions, tracked from January 2025 through February 2026. Three findings matter for budget owners.

    • Paid CTR on AIO queries is stable — and quietly rising. It started 2025 at 14.6% and reached 16.2% by February 2026. Meanwhile, paid CTR on queries without an AI Overview fell from 26% to 21.8%, a ~16% decline. The gap is narrowing, and paid search is currently the most predictable lever on the SERP.
    • The citation premium is real and persistent. Across informational queries for the full year, brands cited inside the AI Overview averaged a 15.74% paid CTR versus 11.19% for brands on the SERP but not cited — an advantage that held every month of 2025, with brand-cited paid CTR staying in a 13.99%–17.95% band all year.
    • Organic remains the volatile side. Organic CTR on AIO queries bottomed at 1.3% in December 2025, then rebounded 85% to 2.4% by February 2026 — still well below the 3.8% that no-AIO queries now deliver. Paid is not absorbing the same shock organic is.

    The second dataset belongs in your Q3 planning deck: Semrush's six-month study of 600,000 keywords across 10 industries, published in July 2026. AI Overviews grew 71% on commercial-intent SERPs in six months; Google Ads and AI Overviews now appear on the same SERP roughly twice as often as a year ago; and SERPs containing both grew 394% through the end of 2025, led by finance at +231%. Two details should worry paid teams most: keywords that trigger AI Overviews carry a higher average CPC than keywords without them in most industries — and Google Ads still does not report which of your paid queries triggered an AI Overview. That is a real visibility gap inside your own account.

    The Playbook: Five Moves for B2B Paid Teams

    1. Map Your AIO Exposure at the Query Level

    Google Ads won't tell you which queries served an AI Overview, so build the view yourself. Pull your top 25–50 keywords by spend, check them in incognito, and log AIO presence monthly.     2. Rebalance — Don't Retreat

    Transactional and branded queries are the most defensible ground: AI summaries don't complete purchases, so those CTR patterns hold. Protect that budget first.     By the time a user sees your ad on an AIO query, they have already read the feature summary. For Shopping and Performance Max, feed quality is now ad copy — price, inventory, and attributes are what Gemini reads. And start drafting conversational variants now, because Conversational Discovery ads and Highlighted Answers will reward advertisers whose assets already answer "why this, why you, why now."

    5. Fix Measurement Before Budget Season

    Segment AIO versus non-AIO performance in your own reporting, track AI-referral sessions in GA4 (we published a full setup guide on the blog), and re-anchor stakeholders on pipeline metrics — cost per qualified lead, ROAS, pipeline created — instead of raw CTR, which now measures SERP layout as much as ad quality. The right move is to split informational keywords by citation status: defend the ones where you are cited, and fix or cut the ones where you are invisible.
